Turning Evaluations into Coaching Opportunities
How to use performance review insights to create targeted coaching actions that improve results.
The Missing Link in Performance Reviews
Most organizations conduct performance evaluations, identify issues, and then... nothing happens. The evaluation becomes a document that sits in a file rather than a catalyst for improvement.
From Evaluation to Action
The key is treating every evaluation as the starting point for coaching, not the end of a process.
During the Evaluation
As you review performance data, ask yourself:
• What specific behaviors are driving these results?
• What skills or knowledge gaps exist?
• What resources or support would help?
Identify Coaching Priorities
Not everything can be fixed at once. Prioritize based on:
• Impact: Which improvements would move the needle most?
• Feasibility: What can realistically be improved?
• Urgency: What needs immediate attention?
Create Specific Actions
For each priority area, create concrete coaching actions:
**Instead of**: "Improve closing skills"
**Try**: "Complete advanced negotiation training, then practice with manager in 3 role-play sessions"
**Instead of**: "Be more organized"
**Try**: "Implement daily pipeline review routine using the provided checklist"
Assign Ownership
Every coaching action needs:
• A clear owner (usually the employee, sometimes a coach)
• A specific deadline
• A way to verify completion
Track Progress
Use your performance management system to track coaching actions from assignment to completion. Regular check-ins keep actions from falling through the cracks.
Measure Results
In the next evaluation, compare results to the previous period. Did the coaching actions lead to improvement? This closes the loop and informs future coaching.
